Nextcloud is the heavyweight self-hosted Google Drive alternative. We ran it as the primary cloud-storage and file-sync platform for 18 months on a Hetzner CCX13, with 6 users, 480GB of files, and Collabora Online for document editing. Here is what works, what does not, and when Google Drive remains the better choice.

02Where Nextcloud genuinely works

Nextcloud is the right choice for file sync and shared storage. Document editing via OnlyOffice / Collabora works for non-collaborative use. The mobile gap is real but acceptable.

Buy if: you want to replace Google Drive specifically for a small team (2-10 users) and you have backup discipline. Skip if: your team relies on real-time Google Docs collaboration daily.

Sync reliability across 18 months and 6 users: 99.9%. Files updated on one client appear on others in 30-90 seconds typical, faster on the same network. Collabora Online (we used the Docker integration) handles spreadsheet and document editing with reasonable Microsoft Office compatibility. Pivot tables, formulas, conditional formatting all work. Mobile app on iOS uploads camera roll backup correctly and browses the full library, but page load is 2-3x slower than Google Drive. Public sharing via link works well with optional passwords and expiry dates. Bandwidth-heavy workflows (photo or video uploads from phones) are fine with WiFi-only configured.

Real-time collaborative editing in Google Docs is genuinely better than Collabora or OnlyOffice. Two people editing the same paragraph simultaneously: smooth in Google Docs, occasional conflict resolution friction in Collabora. For teams that rely on this daily (shared meeting notes, collaborative writing) the gap matters. Mobile app polish: Google Drive opens in 1 second, browses with smooth scrolling, and uploads in the background reliably. Nextcloud iOS / Android does the same things but slower and with rougher edges. Update friction: Nextcloud major version every 6 months requires manual attention. We had one mid-update freeze that required SSH cleanup.

For 6 users / 480GB, Nextcloud runs on a Hetzner CCX13 (€4.85, 2 vCPU dedicated, 8GB RAM) at 22% sustained CPU and 4GB RAM. Adding Collabora pushes RAM to 6GB used. For 20+ users, step up to CCX23 (€19, 4 vCPU, 16GB RAM) or move to a mini-PC homelab. Database choice matters: Postgres handles concurrent writes better than SQLite at team scale. Redis as the file-locking backend prevents conflicts. Backup target: Backblaze B2 is the right choice; data + database both encrypted with Restic to your own key. Major version upgrades: read the release notes, snapshot first, run migration in maintenance mode, expect 30-90 minutes of downtime.

Is Nextcloud production-ready?

Yes for technical users with backup discipline. The codebase is mature, the security track record is solid (CVEs are disclosed and patched promptly), and the major version cadence is predictable. The friction is operational maintenance, not stability.

Can Nextcloud replace Google Workspace fully?

For file sync, contacts, calendar, and basic document editing: yes. For Gmail-equivalent email: no, you need a separate solution (mail-in-a-box, Mailcow, or paid Fastmail / Migadu). For real-time team collaboration on documents: gap remains.

Nextcloud or Seafile?

Nextcloud if you want feature breadth (calendar, contacts, document editing all integrated). Seafile if you want lighter resource footprint and just file sync. We use Nextcloud because the breadth justifies the resource cost.

How long does the initial sync take?

For 480GB across 4 desktop clients, the initial sync took 6 hours over a 200Mbps home connection. Expect 4-12 hours for first sync of a comparable library.

What about Nextcloud Hub vs Nextcloud Server?

Hub is the marketing name for the integrated suite (Files + Talk + Mail + Calendar + Office). Server is the underlying file-sync platform. You want Hub. Talk (video calls) is good for team meetings; we use Jitsi separately because polish.
